From Blind Spot to Board-Ready: How One Manufacturer Got Ahead of Tariff Exposure

When tariffs started making headlines, leadership at a mid-size manufacturer asked a straightforward question: how exposed are we?

Nobody could answer it.

The company had over 1,000 active suppliers and roughly $80M in addressable spend — but knowing where those suppliers actually operated was a different matter entirely. Data lived in spreadsheets, in an MRP system, and in the institutional knowledge of people who had managed those relationships for years. It existed, technically. But it wasn't usable.

The Hidden Complexity of "Simple" Data

The first task seemed straightforward: map suppliers to countries. It wasn't.

Country codes weren't consistent across systems or locations. More importantly, many suppliers had warehouse addresses on file — not their actual billing or country of origin. A supplier invoicing from one country might be listed under a warehouse address in another, creating a false picture of where spend was really flowing.

Cleaning and reconciling that data took real work. The team started manually, cross-referencing records and resolving conflicts one by one. But as the scope became clear, they partnered with Sievo — a spend analytics platform — to build an automated mapping process that could pull updated supplier information as records were corrected and new suppliers were added. The solution wouldn't just answer today's question. It would stay current.

Speed First, Then Depth

Rather than waiting for a perfect dataset, the team took a pragmatic approach: get leadership something useful fast, then build toward the full picture.

Within a few weeks, a working version was in place — rough around the edges, but enough to give the procurement team an early read on tariff exposure. The full dashboard, with cleaned data and automated refresh capability, was ready for senior leadership within three months.

That dashboard showed, for the first time, exactly how much of the company's spend was concentrated in tariff-affected regions — broken down by supplier, category, and country of origin. Updated weekly, it moved from a one-time answer to a living tool.

Decisions That Mattered

With visibility in hand, leadership could finally act. For the first time, they could look at specific product lines and ask: do we re-source, raise prices, or absorb the cost?

Each decision could be made with data behind it — not instinct, not assumption.

That's what spend visibility actually buys. Not just a dashboard. The ability to make confident decisions in uncertain conditions.
